In this episode of The Nonprofit Matters Podcast, host Helen Joannides speaks with Seelan Naidoo, Principal Associate at Public Ethos Consulting, and Michelle Davidson, Executive Director at EM Solutions, about the challenges and realities of nonprofit leadership. From tough funding decisions to balancing organisational structures, this conversation offers practical advice for leading with integrity and care.
Knowing when to step back
Nonprofit leaders often face the painful question of when to close their doors. Funding may be drying up, but the community’s needs remain. How do you know when it’s time to stop running an organisation when the resources are gone, and the burned out director is still trying to do everything themselves because the community need is still so pressing?
Seelan emphasised the importance of separating oneself from the organisation, noting that “the nonprofit exists beyond the person running it.” Collaboration with other organisations, sharing resources, and planning a “gracious exit” if necessary are key strategies to avoid abrupt shutdowns.
Michelle echoed the need for collaboration and cautioned against the saviour mentality: “We often see leaders taking on too much, believing they must solve systemic problems themselves. But empowerment is the real solution.” She emphasised the importance of empowering beneficiaries and designing programmes that reduce dependency over time.
Balancing flat structures and leadership
Many nonprofits adopt flat organisational structures to avoid hierarchical imbalances, but this can create confusion about who is in charge and how decisions get made. Michelle explained, “Organisations should focus on clear roles, delegated authority, and defined accountability rather than avoiding hierarchy altogether.” True collaboration involves meaningful participation in decision-making without slowing processes through endless consensus.
Seelan added, “Leadership is not about giving orders but about integrating the different functions and behaviours of an organisation so that they align with its mission and values.” Effective leadership balances autonomy with coherence, allowing teams to act within their roles while maintaining overall direction.
People decisions should follow organisational priorities, not the other way around.
Leading restructuring with integrity
Handling layoffs is one of the hardest tasks for nonprofit leaders. Seelan advises: “When leading a restructuring, start with what matters most to your mission. People decisions should follow organisational priorities, not the other way around.”
He also recommends considering alternatives first, such as reduced hours or project-based work, and always starting from organisational priorities: “Ensure ethical oversight and follow a deliberate, well-planned process instead of reactive cuts.”
Michelle agreed, adding that “Honesty, empathy, and transparent communication are non-negotiable when you’re making tough decisions that affect people’s livelihoods.” Michelle stressed the importance of communication, saying, “Transparent and compassionate communication is critical. Leaders should explain the situation fully, listen to staff concerns, and acknowledge the emotional toll.”
Making invisible work visible isn’t about bragging; it’s about ensuring that the ... labour ... is recognised and valued.
Advocating for invisible work
Finally, the episode addressed how to ensure undervalued work gets recognition. Michelle explained, “The key is to make invisible work visible. Step back occasionally to help others see what you do, which can prompt better appreciation of operational and emotional labour.” Effective advocacy requires identifying root causes, gathering evidence, and presenting structured solutions, making it easier for leadership to respond positively. “Making invisible work visible isn’t about bragging; it’s about ensuring that the emotional and operational labour people contribute is recognised and valued.”

As Michelle puts it, “We don’t lead organisations, we lead people. And people have hearts, and people are real.”
